Balaji Wafers Success Story: How A Homegrown Brand Challenged Lays In India

The Indian snacks market has seen strong competition between global brands and homegrown companies, with PepsiCo’s Lay’s facing competition from Gujarat-based Balaji Wafers.

Started with limited resources by Chandubhai Virani, Balaji Wafers has reportedly grown into a business worth more than ₹4,000 crore by focusing on affordability and Indian consumer preferences.

The company’s journey began on a modest scale, with Virani making potato wafers and supplying them to local shops.

Unlike multinational brands with large manufacturing facilities and substantial advertising budgets, Balaji initially relied on a simple strategy — producing a snack that appealed to local tastes while remaining affordable for everyday consumers.

Price, quantity and regional flavours became central to the brand’s approach. While Lays built its presence through global branding and extensive marketing, Balaji focused on offering competitive prices and larger quantities.

The strategy helped the company establish a strong foothold in Gujarat before expanding into Maharashtra, Rajasthan and other parts of western India.

Its reach through neighbourhood grocery stores and traditional retail outlets also helped Balaji develop a strong distribution network.

By concentrating on regional consumer preferences and accessible pricing, the company gradually strengthened its position in the competitive Indian snacks market.

Balaji’s growth reportedly attracted interest from PepsiCo, with the multinational company said to have explored the possibility of investing in or acquiring a stake in the Gujarat-based brand.

Balaji’s promoters chose to remain independent and grow the business themselves.

Its success shows how understanding local tastes, prices and retail networks can help homegrown brands compete in India’s FMCG market.
